Okay, I don’t have a pattern or anything but wanted to make a felted hanging organizer. Do I put the pockets where I want before felting or felt everything and then sew the pockets on afterwards?

I would felt first and then sew on the pockets. It would help to know how you are planning to design the whole thing first but my assumption would be that you are knitting a larger square or rectangle and adding smaller squares for pockets. I think if you sew the pockets on and then felt, everything will felt together and you won’t have pockets any longer.
